Where SEO competes for a position on a results page, GEO competes for a mention inside an answer.

Those are different games, and they need different work.

Why buyers stopped starting with Google

For twenty years the pattern was fixed. Someone had a problem, they typed it into Google, they picked from ten blue links.

That pattern is breaking. Buyers increasingly put the question straight to an AI assistant before they visit a single website.

They ask things like:

  • What is the best CRM for a growing professional services business?
  • Which accounting software integrates properly with Xero?
  • Who are the alternatives to [competitor] for a team of 50?

The businesses named in those answers get considered. The businesses that are not named never enter the shortlist, no matter how well they rank.

SEO, AEO and GEO: what actually differs

These three get used interchangeably. They are not the same thing.

The problem is not visibility. It is recommendation.

The most common pattern I see in audits is a business that ranks perfectly well and still never gets mentioned by AI.

They have the rankings. They do not have the recommendation.

Their competitors get named in AI answers despite weaker traditional performance, and nobody in the business can work out why.

The reason is that language models are not running a ranking algorithm. They retrieve candidate sources, identify which entities are relevant, weigh how confidently each source supports a claim, then generate an answer. Clarity, structure and specificity carry far more weight in that process than they do in classic SEO.

The three-part GEO framework

Everything I do in a GEO engagement falls into one of three areas.

  1. Technical accessibility. Can AI crawlers reach and parse your content.
  2. Entity clarity. Do AI systems understand what you are and who you serve.
  3. Retrieval-ready content. Is your content worth quoting.

Get those three right, in that order, and citations follow.

Step 1: Make the site accessible to AI crawlers

A surprising number of websites are effectively invisible to AI, not because the content is poor but because the crawler never sees it.

Server-side rendering. Google has become good at rendering JavaScript-heavy pages. AI crawlers largely have not. If your key content only appears after client-side rendering, it may simply be missing from the version an AI system reads. Moving critical content into the initial HTML response is often the single highest-impact fix available.

Bot access. Check robots.txt, Cloudflare settings, WAF rules, CDN configuration and bot management policies. AI user agents such as GPTBot, ClaudeBot, PerplexityBot and Google-Extended are frequently blocked by default, sometimes by a security setting nobody remembers enabling.

Structured data. Schema markup across your product, solution, comparison and FAQ pages tells AI systems what you do, who you serve, how your features relate to one another, and what you charge. An llms.txt file. This is the AI equivalent of robots.txt, a plain-text file telling language model crawlers what to index and trust. Most businesses still do not have one, which makes it a cheap competitive edge. Step 2: Get your entity right

Modern retrieval systems think in entities, not keywords. They want to know what your business is, not which phrases you have repeated.

That means a consistent, unambiguous definition of your organisation, repeated across your site, your schema, your profiles and your third-party mentions. Inconsistency here is why AI tools describe businesses inaccurately, or confuse them with a similarly named competitor.

Step 3: Write content that is worth quoting

The goal is simple. Become the source AI wants to quote.

Publish original information. Language models consistently favour content containing statistics, benchmarks, original research and expert commentary. Vague claims get skipped.

Compare these two sentences:

Many businesses struggle with adoption.

The second one is quotable. The first one is filler. AI systems reward information density.

Answer the fan-out, not the keyword. When someone asks an AI a question, the system silently expands it into a cluster of related sub-questions before answering. A prospect asking about software recommendations triggers questions about pricing, integrations, team size, implementation time and alternatives.

Map those clusters and answer each one directly, in its own clearly headed section. This is the mechanic behind query fan-out, and it is where most content strategies quietly fail.

Build comparison content. This is currently the highest-yield GEO asset available to most B2B businesses. When a buyer asks an AI for alternatives to a competitor, the system needs reliable comparison information from somewhere. Publish it and you become the source.

The critical rule: stay objective. Sales copy dressed up as a comparison gets ignored. Balanced, evidence-led comparison content gets cited. The aim is to be the most useful page on the subject, not the most flattering.

What this returns for an SME: a worked example

A note on these figures. The numbers below are a worked model, not a single named client. You do not need enterprise budgets for this to work. You need the fundamentals done properly, early, while your competitors are still arguing about whether AI search matters.

Why AI referral traffic converts harder than organic

The most useful finding in this whole area is not about volume. It is about intent.

The reason is straightforward. By the time someone clicks through from ChatGPT or Perplexity, they have usually defined the problem, researched options, compared alternatives and received a recommendation. The discovery stage happened inside the AI, not on your site.

You are not catching them at the top of the funnel. You are catching them near the end of it, already pre-sold by a source they trust.

That also means the traffic you cannot see matters. Plenty of AI-influenced buyers arrive by typing your name into Google directly, which shows up as brand search rather than AI referral. 1. Accessibility comes before everything

If AI crawlers cannot reach or parse your content, nothing else you do matters. Fix this first.

2. Entities beat keywords

AI systems understand brands, products and concepts as entities with relationships, not as collections of phrases. Define yourself clearly and consistently.

3. Original information wins

Research, statistics and proprietary insight get cited far more often than well-written generic content. If you have data nobody else has, publish it.

4. Comparison content is the fastest route in
