The situation
Upscale.tech came to us with a problem I recognise immediately when I see it. Strong product, credible team, genuinely useful content — but almost entirely absent from the AI-generated answers their target audience was actively using to evaluate options in their category.
What we found
The audit identified [X] core content pages with high ranking potential that were structurally unsuited for AI retrieval. The issues were consistent across the site:
- Narrative-first content with answers buried in paragraphs three and four
- Heading structure built around topic labels rather than user questions
- No FAQ sections on any key pages
- Minimal schema markup across the site
- Internal linking that distributed authority poorly across the content cluster
- No entity definition or Organisation schema on the homepage
What we did
The engagement ran across [X] months working directly with the content team and developers. We approached it in four phases.
Audited [X] existing content pages against AI retrieval criteria. Produced restructured briefs for [X] priority pages, converting narrative structures into modular answer-first formats. Rewrote opening paragraphs, converted all H2 headings to question format, added FAQ sections, and implemented Article and FAQ schema across all restructured pages.
Redesigned the content navigation to reflect the topic cluster structure rather than the product hierarchy. Built a hub-and-spoke internal linking model with [X] pillar pages at the centre of [X] content clusters. Reduced average crawl depth from [X] clicks to [X] clicks for key content pages. Fixed [X] broken internal links and removed [X] orphaned pages.
Wrote the entity definition and implemented Organisation schema on the homepage. Aligned the brand description across LinkedIn, Google Business Profile, and key platform profiles. Added sameAs links connecting the website entity to all major platform presences. Implemented Person schema for the founding team, connecting individual expertise to the organisational entity.
Produced [X] new content briefs targeting gap topics identified in the cluster audit. Each brief was built around the modular answer-first structure from Phase 1. Ran a targeted backlink campaign focused on [X] high-authority industry publications, resulting in [X] editorial mentions and [X] followed links from domains with DR [X]+.
The results
By month [X] after Phase 1 implementation, AI Overview citations began appearing for target queries. By month [X], the pattern was consistent and measurable.

What changed was the architecture. How the knowledge was structured, how the entity was defined, how the internal linking distributed authority across the cluster. These are the Layer Two and Layer Three changes that most SEO programmes skip because they are less familiar than keyword optimisation. They are also the changes that produce AI visibility.
